How a VGT
Actually Works

A variable geometry turbocharger replaces the fixed wastegate with a ring of movable vanes inside the turbine housing. An electronic actuator controls the vane position in real time, adjusting how exhaust gas hits the turbine wheel based on engine load and RPM. At low RPM the vanes close down, accelerating exhaust gas to spool the turbo quickly. At high RPM they open up to allow maximum flow. On the 6.7 Cummins this system also powers the exhaust brake by closing the vanes completely to build back pressure and slow the truck.


The same mechanism that makes the VGT so effective is what makes it vulnerable. The vanes, unison ring, and actuator linkage operate in the exhaust stream, exposed to soot, heat, and carbon buildup every time the engine runs.

Included

Most turbo shops rebuild the CHRA and ship the turbo back without touching the actuator. We program and calibrate the VGT actuator to the turbo before it leaves our shop.


Using professional diagnostic equipment we zero, initialize, and calibrate each actuator through its full range of motion. This process also diagnoses the actuator's condition -- a faulty actuator that would fail immediately after installation is identified here before it ever goes back on the truck. The data from calibration tells us whether the actuator is performing within spec or needs replacement.


A properly calibrated actuator gives the ECM accurate reference points for minimum and maximum travel. Without calibration, the ECM has no way to command the vanes to the correct position and fault codes return immediately after installation. The normal service life of a Holset VGT actuator in good operating conditions is approximately 10,000 hours. Actuators that have been fighting stuck vanes rarely reach that threshold. We assess actuator condition as part of every rebuild and quote replacement if the unit is not serviceable.

Why They Come In

Holset VGT Failure Modes

Nearly every high-mileage 6.7 Cummins will eventually develop VGT issues. The same is true across commercial diesel platforms. These are the failure modes we see in the shop and what is actually happening inside the turbo when they occur.

Stuck Vanes and Unison Ring
The most common Holset VGT failure by a wide margin. Soot and carbon from the EGR system accumulate on the vane assembly and unison ring over time. The buildup is progressive and often invisible until the vanes stop moving entirely. Symptoms include loss of exhaust brake, limp mode, fault codes P2262 and P003A, and sluggish throttle response. The unison ring and vanes require thorough cleaning and inspection. If the vanes have been stuck long enough for the actuator to force them, the vane tips or ring may be damaged beyond cleaning.

Actuator Failure from Mechanical Resistance
The actuator does not fail on its own in most cases. When the vanes or unison ring are stuck, the actuator motor fights against the resistance on every key cycle. The internal plastic gears strip, the motor overheats, or the electronics fail from sustained overload. Replacing only the actuator without addressing the stuck vanes and cleaning the assembly guarantees the next actuator fails the same way. The turbo must be inspected and serviced at the same time.

Oil Coking in the CHRA
Extended oil change intervals, hot shutdowns after hard pulls, and any engine oil consumption issue cause oil to bake into carbon deposits inside the bearing housing. Coked oil restricts the oil passages, starves the bearings on startup, and accelerates every other failure mode. Trucks that develop VGT issues at 60,000 miles almost always have significant coking in the CHRA when we tear them down. Trucks that go 200,000 miles without issues almost never do.

Bearing Wear and Shaft Play
Journal bearing wear from contaminated oil, oil starvation, or simply high mileage allows shaft movement that causes wheel-to-housing contact. On VGT turbos the turbine side is especially sensitive because the exhaust housing geometry is tightly toleranced around the turbine wheel. Even small amounts of shaft play produce audible noise and eventual turbine contact. This is always found during teardown and addressed at rebuild.

Vane Tip and Ring Damage
When vanes have been stuck for an extended period and the actuator has been fighting them, the tips of the vanes and the contact surfaces of the unison ring develop wear and damage. In severe cases the vane tips crack or break. Damaged vanes cannot be cleaned back to service -- they must be replaced. We inspect every vane individually at teardown and quote replacement before proceeding if needed.

EGR-Accelerated Carbon Buildup
The EGR system on 6.7 Cummins engines routes exhaust gas back into the intake, and a percentage of that soot finds its way to the turbo. Trucks with leaking or stuck EGR valves, high idle time, and infrequent highway driving accumulate carbon in the VGT vane assembly significantly faster than trucks driven hard on the highway. Using the exhaust brake regularly is the single most effective preventive measure as it exercises the vanes and keeps the contact surfaces from cementing together.

Done Right

We have been rebuilding Holset turbos since 2008. Every unit gets the same thorough process regardless of model. Everything including VSR balancing is done in-house at our Dade City shop. Nothing leaves our facility.


Every job is tracked in our repair management system from intake through shipment. You receive status updates and a full record of what was done to your turbo.

Intake Inspection and Documentation
Full teardown on arrival. Vane assembly, unison ring, bearings, shaft, and housings all inspected and photographed. We identify the root cause before any parts are ordered.

Vane Assembly and Unison Ring Service
Each vane is removed individually, cleaned, and inspected for tip damage and wear. The unison ring is cleaned and inspected. Damaged vanes or a worn ring are quoted for replacement before proceeding.

Bearing Replacement
Journal bearings, thrust bearings, and thrust washers replaced with new components. CHRA cleaned of any oil coking and inspected for oil passage restriction.

Piston Ring and Seal Hardware
All compressor and turbine side piston rings replaced. Seal plates and o-rings inspected and replaced as needed.

In-House VSR Balancing
Rebuilt CHRA dynamically balanced in-house above OEM specification before final assembly. Done here, not sent out.

Final Assembly and Inspection
Vane assembly reinstalled and confirmed to move freely through full range of motion. Shaft play verified within tolerance. Turbo photographed and packaged for return shipment.

Faulty actuators are diagnosed and identified before installation, saving you the cost of putting a bad actuator on a freshly rebuilt turbo.

In most cases the actuator did not fail on its own. When the vanes and unison ring are stuck from carbon buildup, the actuator fights against the resistance on every key cycle until it burns out or strips its gears. Replacing the actuator without servicing the vane assembly means the new actuator faces the same resistance and fails the same way, often within months. We inspect every unit that comes in and confirm whether the vanes move freely before recommending a path forward. If the vanes are stuck, the turbo needs to come out and the vane assembly needs to be serviced at the same time.
Vane cleaning is part of our inspection and rebuild process. We do not offer cleaning as a standalone service separate from a full inspection. The reason is simple: if the vanes are stuck enough to cause a problem, the bearing assembly and CHRA almost always show wear that needs to be addressed at the same time. A vane cleaning on a turbo with worn bearings is a short-term fix. We inspect every unit completely and give you an honest assessment of what it actually needs.
Yes, and we handle it for you. Every turbo that leaves Boost Lab with a VGT actuator has been programmed and calibrated before it ships. We zero, initialize, and calibrate the actuator through its full range of motion using professional diagnostic equipment, and the data from that process confirms the actuator is performing within spec before it goes back on your truck. You do not need to source a calibration tool or find a dealer to finish the job after it arrives. The turbo ships ready to install.
Drain any residual oil from the inlet and outlet ports before packaging. Plug the ports to prevent contamination in transit. Double-box the unit with foam or bubble wrap on all sides. Standard turnaround is 7 to 14 business days from the day your turbo arrives. All work including VSR balancing is done in-house. If vane replacement or additional parts are needed we contact you before proceeding with an updated timeline and quote.
Use the exhaust brake regularly during normal driving. The exhaust brake closes the VGT vanes fully and the repeated cycling keeps carbon from cementing them in place. Maintain oil change intervals, allow the engine to cool down at idle after hard pulls before shutdown, and address any EGR or oil consumption issues promptly. Cummins includes a turbo actuator cleaning interval in the 6.7 owner's manual that most owners are unaware of. Following it extends VGT service life significantly.
